Copilots Are Everywhere. Scale Is Not.
Microsoft reported that nearly 70% of the Fortune 500 use Microsoft 365 Copilot. Google’s Gemini Enterprise, Amazon’s Quick Suite, and JPMorganChase’s LLM Suite (roughly 200,000 onboarded users in eight months) tell the same story: AI belongs in the flow of work, with IT able to turn it on and off.

Walmart rolled tools toward 1.5 million associates: AI-directed tasking (early shift-planning estimates from roughly 90 to 30 minutes), translation in 44 languages, and conversational GenAI used by 900,000+ associates weekly. Google cites Best Buy lifting self-serve journeys and HCA Healthcare piloting nurse handoffs that still require nurse review before shift end.
Stanford’s economy data keeps expectations honest: many service-ops teams report cost or revenue movement, but most gains still land in low single-digit or under-10% bands. Frontline AI wins on high-volume friction, not on skipping clinical, legal, or brand judgment.
Governance Decides What Ships
Deloitte: only about 21% of leaders report a mature governance model for agentic AI. Gartner (via CIO): by 2027, 40% of enterprises may demote or decommission autonomous agents after governance gaps hit production. McKinsey: 23% say they are scaling an agentic system somewhere; in any single function, ≤10% report scaling agents.
The leadership pattern is simple to say and hard to fake: advise, then approve, then automate. Expand autonomy only with audit, rollback, and named owners. Binary “lock everything” or “trust everything” creates shadow AI or unsafe autonomy. Graduated authority is the grown-up move.
